FP&A Done Right: Beware of Budgeting – Part II

How is your budget/budget prep coming along? Have you set aside time to rethink your process? In that last installment of FP&A Done Right, we started our enumeration of the problems with traditional budgeting. Before I discuss several more, here is a reminder of the last few problems:

  • Time consuming and costly
  • Quickly irrelevant and outdated
  • Financial process largely disconnected from specific drivers

Let me highlight more now and then we will move towards some alternative approaches.

Principled upon negotiating/gamesmanship

I can still remember my first visit to Corporate to review (or as I soon learned, to defend) our annual budget. Back then, I was fresh off my MBA and I had landed a job at one of our Region offices. We had just spent months building a plan from the lowest level, capturing input and feedback from every location manager and painstakingly describing every variance to the penny. We were ready. This was a done deal. Boy was I naïve. We were escorted into a nice room with a large table. Around the table I could see the president of our division and the heads of every major functional area ready to discuss our plan. Game on! My controller and I didn’t even get a chance to pull out most of the backup schedules we had created. He spent his time trying to negotiate fewer expense reductions and less revenue while I was busy taking notes on all the “savings” and “initiatives” the team had just found for us during the review. Great news. Thanks for the assist. I learned my lesson that day. After that, I knew that I had to pad my expenses and sandbag my revenue. They knew we did it too which is why they had us take a 5-10% cut in expenses as soon as we walked in the door. That is a difficult game to stop playing and, in the end, no one wins. Yet, many of us continue to play.

Triggers Unnecessary Spending

Since our budget numbers are frequently tied to prior year spend rather than being based on needs (a zero-based budgeting approach), we feel the need to spend money just so we have the same amount available to us next year. This is crazy, but I still see it today. We should be creating an environment where our front-line managers are rewarded for being fiscally conservative, not penalized. If you find a way to save money this year, we should be analyzing what you did so we can replicate it with your peers rather than giving you a hard time next year since you now have a large YoY increase.

Creates an inflexible performance contract

This is a big one as it impacts your managers directly in their bank accounts. This is especially true when incentives are tied to performance against the annual business plan. Once my budget was completed, I knew I would spend the rest of the year running actuals vs budget reports so we could determine what our bonus would be. If you remember from the first part of this blog, almost two-thirds of budgets are outdated between 4-6 months into the plan. If that’s the case, why are we using that number to determine the bonus for our managers? I want to reward my managers for changing course if they see something that is in the way of them achieving their goals. Compensate them based on what is occurring now, not what you thought was going to happen 12 months ago. When we focus on an inflexible budget number, we begin to manage to that number.  Don’t fall in to that trap.

Drives Wrong Behavior

It doesn’t take long before you know roughly where the year will pan out vs the budget. You know fairly quickly whether it is attainable or a long shot.  Since compensation is tied to the budget, it tends to drive the wrong behavior. You should expect your managers to do what is in their best interest. It is your job to ensure that by doing so, the company gains as well. If I am in the back half of the year and I already know I can’t achieve my annual budget numbers, where is the incentive for me to continue to find cost savings and improve my processes. I might as well give up on trying to get better this year because I won’t reach my bonus threshold anyway.  Right? Maybe I’ll push off a cost savings initiative until next year.  Or I’ll try that new revenue generating idea at the start of next year. The same is true if you have already maxed your bonus for the year. Why continue to do better? Save some of that goodness for next year. You need to make sure that the company goals are aligned with the individual goals. A budget can create a false sense of security and it may be holding the organization back from achieving its true potential.

It’s often easier to ‘see’ a problem when someone else describes it. My hope is that while reading this, you took some time to compare and contrast these issues with your methodology and approach to the budget. Does anything look familiar to you? IBM Planning Analytics Tips & Tricks: Tracing Calculations in Planning Analytics Workspace

Did you know that you can trace the details of a calculation in an IBM Planning Analytics Workspace exploration? The following screen shot shows a simple revenue calculation that uses input values for Units and Unit Price.

You can right click on the revenue value and select the option of “trace cell” to see the details of the calculation. The trace will show me the calculated result, the formula, and the values for each component of the formula.

And as of version 2.0.39, you can also trace feeders. Right click on a leaf cell and select the option to “Trace Feeders”. The trace will show me the feeder line from the rule and will also give me the status of each feeder.

Tracing values and feeders will allow both end users and developers to better analyze and optimize your Planning Analytics environment.

IBM Planning Analytics Tips & Tricks: Buttons to run TI Processes

Did you know IBM Planning Analytics Workspace (PAW) has new features? Version 2.0.39 of PAW introduced the ability for buttons to run Turbo Integrator processes. When creating a button, you now have the option to set the target to “Run Process”. Once selected, you will have drop down selectors to define the server where the process is located and the name of the process.

You can also control the parameters. They can be hard coded values or you can prompt the user to input value. The user prompts allow for general text input, a predefined hard coded list, or an element list which either uses an existing hierarchy or an existing subset.

You can still control the appearance of the button using the other button properties. This allows you to control aspects such as colors, fonts, and wording. When used properly, buttons will help simplify the Planning Analytics experience and make your planning and reporting approach easier for your end users.

IBM Planning Analytics Tips & Tricks: New Features in PAW – Data Refresh

Did you know that there are new features in IBM Planning Analytics Workspace (PAW)? We’ll cover these new features in the next few blog posts. Today, we’ll discuss how you can set your data refresh definitions directly from the short cut bar. The “Grid Refresh” option allows you to determine when your data refreshes.

This parameter gives you two options:

After each context change: when selected, data will be refreshed anytime the structure of the view is modified. This includes the swapping of rows and columns, the expansion or collapsing of members in the rows or columns, changing values in the context areas, and using snap commands.

Defer on leaf data change: when selected, data will only be refreshed when an action is taken to refresh the data. These actions include manually clicking a refresh button, entering data in consolidated cells, using data spreading, and updating cells from a date picker.

Just like Excel’s workbook calculation settings, PAW explorations allow you to define your refresh settings.

IBM Planning Analytics Tips & Tricks: Swap Rows & Selectors in Planning Analytics Workspace

You know that you can easily swap rows and selectors in an IBM Planning Analytics Workspace view, but did you know that you can also easily select the row that will become the selected elements?

The following PAW view shows quarterly data for the Total Company.

I can drag the Account dimension from the rows and place it on top of the Company dimension. This will swap the columns and will make the account selector into total operating expenses.

I can now select one of the account groups by clicking on the account dimension.

But what if I knew in advance that I wanted to see rent by company? Planning Analytics allows you to perform the selection at the same time you are swapping the dimensions. This is done by dragging an element from the row onto the company dimension. If I click on the account row called “Rent” and drag that onto the Company dimension then the dimensions will still swap, but it will also be pre-populated with the element.

This approach allows you to analyze your data faster and easier by using less clicks.

FP&A Done Right: You Can’t “System” Your Way Out of This

Are you preparing to move from Excel to a new planning and reporting solution? Perhaps you are changing to a new solution or simply upgrading the current one you have. Are you planning to implement your current process in the new system or are you going to take this opportunity to make changes and updates? I can help with that last one!

Avoid the dreaded “lift and shift.” It will always be easier to recreate the same processes, templates, schedules and reports in your new solution but you will be cheating yourself. When we do this, we often place a governor on the new software and we implement processes that make it impossible to get all the benefits from the latest system functionality. Opportunities to change the way we do things do not come up often and you need to take advantage of this while you can.

It’s all about People, Process and Technology. While very important, the Technology component is simply an enabler to support your People and Process. Technology does not create or drive process, you do. Implementing a “best in class” system is not a cure-all. You need “best in class” people following “best in class” processes to get the true benefit from your FP&A solution.

I challenge you to make the time to rethink your processes. If you are anything like I was during my FP&A days, you make constant “quick fixes” to your files so you don’t get burned in the immediate fire. Of course, I always planned on going back to update the file to include those changes. Sound familiar?  (I didn’t go back to make the changes either!) That pile of “fixes” on the corner of my desk continued to grow. Wait until the next person inherits that gem of an Excel file…good luck.

We continue to circumvent the process until the workaround becomes the process. Don’t carry that over to your new solution. Take a holistic look at your processes and decide what to keep, what to throw away, and what to improve. Spending the requisite time upfront to improve your processes will pay back a multi-fold dividend in the future. You can’t system your way out of this.

Revelwood’s Customer Care offering is now complete! I am excited to announce that the third prong in our suite of Customer Care services, the Performance Tune-Up, is ready to go. Our Performance Tune-Up, along with the other two services, System Administration as a Service and Help Desk, will make sure your TM1 or IBM Planning Analytics system doesn’t fail when you need it most. It’s all about providing you with the peace of mind that Revelwood has your back when you need us. You choose the level of service that fits you best and we take care of the rest.

While our goal is to make you self-sufficient with respect to your solution and processes, we understand that there are times where a second set of hands is very important. New Blog Series: FP&A Done Right

I am an “FP&A guy.” I love this stuff. I love every part of it – from the last-minute changes to the long range planning sessions and everything in between. Throughout my career, I’ve had the opportunity to be involved in all aspects of global FP&A and want to share some of my insights and tips and tricks with you all. It has certainly not always gone as planned and I have had my share of missteps. At times, I was convinced that we simply swapped the “What Not to Do” page with the “What to Do” page! That of course, is one way to learn and I will definitely share some of those stories with you.

When colleagues or clients ask questions about best practices or want me to give them some advice on their processes, I have been fond of saying, “Well, FP&A done right is…” So, I thought I would pull together a series of blog posts to share with you several ways that you can do FP&A right. This will include stories from my past experiences, tips and tricks that you can use with your FP&A teams, thoughts on how to organize your department, ways to prepare for a new implementation and other miscellaneous topics.  It will focus primarily on People and Process, as I feel those should be the key areas of focus for every FP&A team.

Hopefully, my thoughts will strike a chord with you and you will find something that you can use immediately in your job or it will cause you to take pause and rethink your process to see if there are different actions you could take. As we move through the series, I would love to hear you about how you do FP&A right. What do you think are the keys to success for FP&A? Embracing Continuous Planning

The old school annual budgeting and planning process is just that – old school. Today’s forward-thinking FP&A executives, managers, and analysts instead are embracing continuous planning and rolling forecasting. Rolling forecasting is the process of simulating profit and loss for a company on a rolling basis. Many FP&A executives who’ve led their company’s transition from the inefficient annual budgeting process to one of continuous planning and rolling forecasting will tell you it was one of the bst decisions they’ve made for their company.

One of the biggest challenges with the traditional approach of developing an annual plan or budget is that as the year goes on, you end up making decisions based on the reality of your business from two, three, or even more quarters ago. You are not able to factor in recent changes in your business or your market. You don’t have the ability to quickly react to disruptions in the market or to new opportunities that you did not foresee months ago.

Continuous planning gives you the ability to quickly react and respond to all the unforeseen changes in your business, and to do so in a way that reflects the current reality of your business. It provides a methodology for forecasting at frequent intervals throughout the year, and enables managers to see trends, patterns and “breaks in the curve” long before your competitors. It is the singular most powerful tool to help your line-of-business managers and senior executives make better informed decisions regarding your products and your market.

Jim Collins, performance management strategy executive at IBM and Guy Jones, worldwide technical sales executive, IBM Performance Management, will be discussing continuous planning and rolling forecasting in a webinar on Thursday, June 21, 2018 at 11am ET. They’ll explain how implementing a system of continuous planning and rolling forecasts can help your organization:
